A Maturity Model for CI/CD Adoption
Most teams have a pipeline. Few have a culture of continuous delivery. Here is a practical model for leveling up.
Having a CI/CD pipeline configured is not the same as practicing continuous delivery. Many teams automate their build and still ship weekly batches, losing most of the benefit.
Level one is automated builds with tests running on every commit. This catches regressions early but does not change how software reaches production.
Level two is automated deployment to staging environments. Here, every commit is deployable in theory, and environments are reproducible rather than hand-configured.
Level three is continuous deployment to production behind feature flags. Every change that passes the pipeline reaches users, with risk controlled by toggles rather than release windows.
Level four is progressive delivery — canary deployments, automatic rollback on health signals, and tight observability feedback loops that make small, frequent releases safer than large, infrequent ones.
