Build vs. Buy vs. Modernize: A Decision Framework
The most expensive technology decision is the one made by default. A framework for choosing deliberately.
Every technology investment falls into one of three categories: build new, buy off-the-shelf, or modernize what exists. Most organizations default to one of these without consciously weighing the trade-offs.
Build is justified when the capability is a durable competitive advantage, when no adequate product exists, or when integration costs of a third-party tool would exceed the build cost over a reasonable horizon.
Buy is justified when the capability is commodity, when speed matters more than differentiation, and when the total cost of ownership — including integration and maintenance — is clearly lower.
Modernize is the most overlooked option. Many legacy systems contain valuable business logic trapped in brittle infrastructure. A strangler-fig approach — replacing pieces incrementally while keeping the core running — can unlock value at a fraction of the risk of a full rewrite.
The framework is less important than the discipline of using it. The cost of a wrong build/buy decision compounds over years; the cost of a deliberate, documented decision is a few days of analysis.
